It&#8217;s on every careers page: <em>"We want owners, not employees!"</em> The idea that every employee in a company shares ownership is supposed to make them feel empowered. (Which often <a href="https://www.fastcompany.com/1260201/why-empowerment-without-accountability-chaos-work">is just chaos.</a>) Founders romanticize it, investors expect it, and teams are supposed to thrive on it. But in reality? <strong>No one actually owns anything anymore.</strong></p><p>Instead of clear accountability, we get vague job descriptions, endless cross-functional "collaboration," and Slack threads where five different people weigh in but no one actually makes a damn decision. Projects stall, resentment grows, and somehow, no one is responsible for the mess.</p><p>So how did we get here?</p><h2><strong>Cross-functional chaos</strong></h2><p>Once upon a time, a company had departments. Those departments had leads. Those leads had clear ownership over deliverables as a part of their well-defined roles and responsibilities. But now? Every project is a <em>cross-functional initiative</em> with 12 stakeholders, a Confluence page, and a roadmap that nobody follows. Honestly? You&#8217;re probably one of the lucky ones if there&#8217;s only <em><strong>one</strong></em> roadmap.</p><p>Collaboration is great&#8212;until it turns into a bureaucratic black hole where everyone has <em>input</em> but no one has <em>accountability</em>.</p><p>&#128293; <strong>Fix It:</strong> Define clear <em>owners</em>, not just <em>stakeholders</em>. But somewhere along the way, that turned into <em>avoiding structure altogether</em>. Who needs clear ownership when you can just launch something half-baked and fix it later, right? Shhh, we don&#8217;t talk about tech debt. There is no tech debt. We&#8217;ll just refactor in the next version.</p><p>Except that &#8220;fix it later&#8221; rarely happens. Instead, misalignment creeps in, product-market fit gets murky, and suddenly you&#8217;re sprinting toward a future where no one knows who was responsible for what in the first place. And, of course, nobody wrote it down anywhere.</p><p>&#128293; <strong>Fix It:</strong> Speed is not an excuse for sloppy execution. Fast teams still have <strong>owners</strong>&#8212;not just people "involved" in the process.</p><h2><strong>Welcome to &#10024; Accountability Theater &#10024;</strong></h2><p>What do you do when no one knows who owns what? <strong>You hold more meetings.</strong> The modern startup playbook:</p><p>&#9989; Schedule a sync to align on ownership</p><p>&#9989; Have another meeting to clarify action items</p><p>&#9989; Add a Slack thread for "visibility"</p><p>&#9989; Create a Confluence page summarizing the discussion (optional, but <em><strong>somebody</strong></em> should do it, obviously)</p><p>&#9989; Two weeks later, realize nothing happened</p><p>Instead of fixing accountability, we&#8217;ve created an endless loop of <em>accountability theater</em>&#8212;where appearing to take ownership replaces actually doing it.</p><p>&#128293; <strong>Fix It:</strong> Assign direct ownership in meetings. If an initiative is discussed, <strong>someone leaves with a clear deliverable and a deadline.</strong></p><h2><strong>If &#8220;we&#8217;re all owners", nobody actually is</strong></h2><p>The biggest lie startups tell themselves? <em>"We&#8217;re all owners here!"</em> In theory, this means everyone takes responsibility. In reality, it means no one actually owns anything. A startup <strong>needs</strong> strong ownership, not just shared enthusiasm. When everyone is responsible for something, it&#8217;s too easy for that thing to slip through the cracks.</p><p>&#128293; <strong>Fix It:</strong> Every key project needs <strong>one</strong> directly responsible individual (DRI). Not a &#8220;team,&#8221; not a &#8220;working group,&#8221; not a &#8220;collaborative effort.&#8221; <strong>One person. It&#8217;s not about throwing ideas at the wall to see what sticks; engineers test, refine, and iterate until they land on a solution that works and <em>continues</em> working. This approach ensures that what they create is reliable, sustainable, and built to last.</p><p>(Non software) engineers don&#8217;t operate on a "move fast and break things" philosophy. Instead, they prioritize stability and safety, working within frameworks that demand accountability at every step. Engineers are focused on delivering solutions that <em>dependable</em> first and innovative <em>second</em>.</p><h3><strong>Ethical Responsibility</strong></h3><p>Becoming a professional engineer isn&#8217;t just about learning technical skills&#8212;it&#8217;s also about adhering to a strict ethical code. Engineers need licenses and certifications to practice independently, and these credentials hold them accountable for their work. If an engineer cuts corners, the consequences can be catastrophic: buildings collapse, power systems fail, and lives are at risk. These ethical standards ensure that engineers approach their work with the highest level of care. Engineering has had decades to refine processes that keep projects on track and safe, even when stakes are high.</p><blockquote><p><strong>These processes aren&#8217;t just about avoiding failure; they&#8217;re about consistently delivering quality work that meets user needs and stands the test of time.</strong></p></blockquote><h3><strong>Contrast with Software Development</strong></h3><p>Software development hasn&#8217;t quite reached this level of rigor, and frankly, I think many people never want it to. While software powers critical parts of modern life&#8212;healthcare systems, transportation networks, and financial platforms&#8212;it&#8217;s built in environments without the same level of accountability and standards. There&#8217;s no universal ethical code or certification process for software developers, which is partially responsible for <s>the </s><a href="https://gizmodo.com/enshittification-is-officially-the-biggest-word-of-the-year-2000530173"><s>enshittification</s></a><s><a class="footnote-anchor" data-component-name="FootnoteAnchorToDOM" id="footnote-anchor-1" href="#footnote-1" target="_self">1</a> of everything</s> buggy, insecure, or poorly designed systems.</p><p>Imagine the consequences of a software glitch in a medical device or a flaw in a financial system. There have been <a href="https://medium.com/tragic-design/how-bad-ux-killed-jenny-ef915419879e">real life tragedies</a> <a href="https://www.bbc.com/news/articles/c4nn0vl2e78o">associated with</a> <a href="https://ethicsunwrapped.utexas.edu/case-study/therac-25">problems in software</a><a class="footnote-anchor" data-component-name="FootnoteAnchorToDOM" id="footnote-anchor-2" href="#footnote-2" target="_self">2</a>. These are the kinds of risks that could be mitigated with a more disciplined approach. But for many companies, the focus is on <strong>speed and innovation</strong> rather than <strong>stability and reliability</strong>. That&#8217;s a problem, especially when lives and livelihoods are on the line.</p><h3><strong>Bringing Rigor to Software Development</strong></h3><p>Software has become so integral to our world that it&#8217;s far past time to borrow some lessons from traditional engineering disciplines. Structured testing, ethical standards, and sustainability-focused design could transform the software industry. These practices wouldn&#8217;t just make software more reliable&#8212;they&#8217;d shift the focus to creating systems that are as functional and dependable as a well-built bridge.</p><p>Incorporating peer reviews, scalable processes, and standardized testing protocols for software developers will almost definitely ensure higher-quality products. These aren&#8217;t new ideas; they&#8217;re already standard practice in engineering fields where every design goes through rigorous checks before implementation. Adding ethical oversight would also help ensure that software solutions serve the public good, minimizing harm and maximizing trust.</p><h3><strong>A Call to Arms</strong></h3><p>It&#8217;s time for software development to level up. By adopting the rigor and accountability that traditional engineering has honed over decades, the software industry can produce systems that are trustworthy, resilient, and aligned with societal needs. Ethical guidelines and robust frameworks could help professionalize the field, benefiting not just developers but also businesses and users.</p><p>As software becomes the backbone of critical infrastructure, we simply can&#8217;t afford to stick with a "move fast and break things" mentality. Borrowing best practices from engineering disciplines could elevate software development to meet the challenges of our interconnected, tech-driven world. Customers may ask for new features, investors push for faster growth, and industry trends introduce cool new shit that <em>could</em> give a competitive edge. These possibilities, while valuable as data points, divert attention from core goals. The allure of doing <strong>more</strong> feels like progress, but it often results in superficial, fragmented efforts that don&#8217;t fully deliver.</p><p>Often, adding the sexy new tech seems like a quick win. But we lose sight of careful alignment to the company&#8217;s long-term goals, creating more noise than value. With limited time and resources, leadership has to learn to differentiate between what adds genuine value and what just seems really cool in the moment.</p><h3><strong>The Illusion of Risk Mitigation</strong></h3><p>Maybe you think that diversifying projects will reduce risk&#8212;that if one project fails, others will pick up the slack. (This is, after all, what VCs often do.) We rarely consider the full scope of resources required to fully research, develop, and test <em>even one</em> product or feature. A team&#8217;s capacity gets stretched very quickly and produces sub-optimal work. </p><p>When teams get overcommitted, side projects and experimental features are often hastily put together (I call this &#8220;yolo development&#8221;) with little connection to the larger vision. This skunkworks approach leads to ad hoc projects that lack rigorous testing or validation. The result? Features and products that don&#8217;t tie back to the core mission and ultimately feel out of place.</p><h3><strong>The Elephant in the Room: Strategic Misalignment</strong></h3><p>A recurring challenge is investing in initiatives that don&#8217;t align with the overarching strategy. Teams might develop a feature based on customer feedback or market research, only to discover later that <strong>leadership doesn&#8217;t consider it a top priority</strong>. Misalignment like this wastes precious resources and creates frustration within teams, who are left wondering why they weren&#8217;t aligned from the start.</p><p>When there&#8217;s no centralized, <em>clearly defined</em> strategy, companies often rely on periodic all hands and one-off town hall meetings to &#8220;get everyone on the same page.&#8221; The repetition and re-explanation of priorities add unnecessary friction. Each misstep, missed priority, or disconnected project is a symptom of a lack of real-time strategic visibility.</p><h3><strong>The Power of Ruthless Prioritization</strong></h3><p>Every organization needs a clearly defined North Star. This central vision is a guide for all strategic decisions, from high-level objectives to daily tasks. The North Star isn&#8217;t just a long-term goal; it&#8217;s a tool for saying &#8220;no&#8221; to distractions that don&#8217;t contribute to the success we&#8217;re building toward. With this in place, every project or feature request can be evaluated by its potential to move the needle.</p><p><strong>The most effective strategy is one that every team member can access and understand. </strong></p><p>A &#8220;living strategy&#8221; that&#8217;s available to everyone&#8212;whether through an integrated platform or a shared document&#8212;allows teams to see how each task and project contributes to the mission. Take a step back and determine the single most important thing to accomplish. Establishing clear and <strong>attainable</strong> goals helps the team understand where to focus. It&#8217;s essential that founders and leaders communicate these priorities effectively so that the team isn&#8217;t overwhelmed with too many projects or ambiguous expectations. If everything is a priority, nothing is a priority and teams will self-select what they find most straightforward or interesting to complete.</p><p>Having even a minimal structure for support can create a sense of stability in an otherwise chaotic environment. Some people really like this because it encourages quick learning, close collaboration, and major contributions that they may never happen in a larger company. At this stage, there&#8217;s a real camaraderie and a sense of mission. Everyone knows they&#8217;re part of something special, and it feels worth the extra hours and energy.</p><p>Founders, often driven by <em>ambitious</em> visions, serve to inspire their teams with big-picture goals and the promise of disrupting industries (or saving the world). But these dreams require execution, and resources are typically stretched thin. With no extra hands to pitch in, early-stage employees take on roles far beyond their job titles&#8212;simultaneously managing front-end, back-end, quality control, and even office logistics (virtual or otherwise). This multi-functional work is exhilarating but also physically and mentally demanding.</p><h3><strong>The toll of high expectations</strong></h3><p>Early employees know there&#8217;s no one else they can expect to do the work. There are no magical fairies that will come in and fix problems or wave a wand and produce flawless code. The work they&#8217;re juggling is beyond simply coding or designing; they&#8217;re also solving customer support issues, handling documentation, or managing product launches. This breadth of responsibility is empowering, but it can also create an unsustainable workload as the company grows. In the long term, these generalist "jack-of-all-trades" roles contribute to exhaustion as employees realize they are always &#8220;on call&#8221; or the single point of failure for every aspect of the business.</p><p>In most startups, resources don&#8217;t expand as fast as the workload, especially if you&#8217;re bootstrapping. The default mode becomes doing &#8220;more with less.&#8221; This environment often lacks the structure to help employees prioritize their time, creating a culture of constant urgency. Every project feels high-stakes, and the relentless push for progress means that the natural rhythms of work and rest are often neglected.</p><h3><strong>Short-term thrills, long-term costs</strong></h3><p>Initially, the sense of urgency is thrilling. Deadlines might be tight, but the team is bonded by that shared intensity and drive. Working on cool new things that really matter! Just have to get through this next sprint/month/quarter/release. When these overallocated sprints become the <em>norm</em> rather than the <em>exception</em>, they turn into a marathon with no finish line. Employees begin to experience "hustle fatigue"&#8212;the exhaustion of constantly being in &#8220;go&#8221; mode.</p><p>With limited staff, the responsibilities continue to blur, and this can often be stoked by founders and early leadership unintentionally. Boundaries between roles or even work-life balance can quickly erode. Tasks spill over from one area to another, and employees, especially distributed ones, can feel pressured to be constantly available. Conversations are spontaneous, with team members exchanging ideas over coffee, quick calls, or even shared Slack channels. While these interactions provide instant alignment, they are also ephemeral, relying heavily on memory and verbal agreements.</p><p><strong>Reluctance Toward Structure</strong></p><p>Founders and core teams often resist introducing more structure, reasoning that they&#8217;re &#8220;too early for that,&#8221; or &#8220;too small to need it.&#8221; Process is seen as something that bogs down big companies, not nimble startups. Yet, this lack of formal structure is already sowing seeds for future chokepoints.</p><h3><strong>The Turning Point: Growth Demands More</strong></h3><p>As the team scales, communication starts to fray. With more people involved, different time zones, and remote work, those informal touchpoints become infrequent or outright impossible. This change creates a need for clear, asynchronous documentation and communication, which few startups invest in early (or at all).</p><p>When team members can no longer rely on &#8220;hallway&#8221; talks or spontaneous Slack chats, they miss out on the subtle, ongoing adjustments that kept them aligned. This is especially challenging in distributed teams, where proximity is replaced by process. Gathering materials: preparing for execution</h2><p>Once the mold is ready, the focus shifts to sourcing the materials. Those of us who&#8217;ve spent our careers in tech&#8212;particularly in software&#8212;have witnessed the same mistakes replayed time and again. Even seasoned, multi-time founders are not immune. Astonishingly, some of the brightest minds from top institutions stumble over basic business execution.</p><p>Tech, as an industry, claims to thrive on change and uncertainty, yet we&#8217;ve become bound by rigid norms and a sense of self-importance. We&#8217;ve stopped examining why we do what we do, falling into the same traps that derailed past methodologies: &#8220;This is the way it&#8217;s always been done.&#8221; But it doesn&#8217;t have to be.</p><p>Our industry has coined terms like &#8220;bikeshedding&#8221; and &#8220;yak shaving&#8221; to describe the habit of fixating on trivial details rather than meaningful progress. But tech definitely feels like this sometimes.</figcaption></figure></div><p>This idea sparked the birth of Helen&#8217;s Foundry.</p><blockquote><p><strong>Who is Helen?</strong></p></blockquote><p>I didn&#8217;t grow up with a fascination for Greek mythology; it wasn&#8217;t until a few years ago that I started discovering the complex, captivating stories of gods, goddesses, and mortals. My husband had studied the classics in college and suggested I name the company after the Greek word for &#8220;builder&#8221; (tekt&#333;n, or &#964;&#941;&#954;&#964;&#969;&#957;) with the tagline, &#8220;the software that launched 1,000 startups.&#8221;</p><p>Though I&#8217;m no brand strategist, I was pretty sure an obscure ancient word might be hard for people to remember. And if the tagline was about launching 1,000 startups, why not name it after Helen, the one who was behind launching 1,000 ships?</p><p>I had recently come across the concept of the foundry model, used to build and scale products with a focus on efficiency and alignment. A foundry felt close to what we envisioned&#8212;a place where raw ideas, strategies, and visions could be shaped into finished, impactful software through a structured, repeatable process. And so, Helen&#8217;s Foundry came to life.</p><p>There&#8217;s a lot to say about our branding choices, but the most important point is that every part of this is <em><strong>intentional</strong></em>.</p><p>We didn&#8217;t want to blend in with countless SaaS companies that focus on &#8220;dark mode first&#8221; design, &#8220;move fast&#8212;break things&#8221; mindsets, or hyper-competitive slogans. Instead, we aimed to stand apart as outliers. Our approach is fundamentally different: we&#8217;re providing people with guardrails and asking them to think deeply about their goals and intentions right from the start. Rather than glossing over the challenges that founders and early-stage builders face, we&#8217;re laser-focused on solving one of the biggest: alignment.</p><p>Following a prescribed way of working <em>does</em> limit customizability, but it also cuts through the noise, helping teams focus on what really matters&#8212;not hype, not vanity metrics, but real value for end users. We&#8217;re here to solve real problems in a thoughtful, data-driven way.</p><p>We recognize that our approach won&#8217;t resonate with everyone, and that&#8217;s by design.
